10 days in japan. suggestion on how to use JR pass

Can anyone give a suggestion for me. we are company of 6 adults. arriving in narita airport on sept 12 and leaving on 22nd. our schedule is
sept. 12 narita to Tokyo
sept 15 Tokyo to Kyoto
sept 18 Kyoto to Osaka
sept 22 Osaka to airport ( 2 is travelling back to narita and 4 is to kansai airport)
I am thinking if 14 days is more suited for the 2 passenger for they are going back to narita and the other 4 just to use 7 days pass. I need help and suggestion on when to use the JR pass to save. welcome for all suggestions. Thank you.

It's best to start using it on the 15th as you won't get much use of the JR Pass in Tokyo itself. For those leaving from Osaka, they may not even need a JR Pass. Why not compare the train fares on www.hyperdia.com against the price of a Japan Rail Pass.
