Hi we're are planning a trip in April
Mainly around Tokyo/Yokahama, using both Narita and Haneda airports.
We'll head to Kyoto for overnight trip from Tokyo.
I'm in Japan for 14 days, my family for 7 days. Should we buy Japan Rail Pass or just pay as we go?

It sounds like you would benefit from purchasing a Japan Rail Pass. A return trip from Tokyo to Kyoto by Shinkansen alone would cost about the same as a 7-day JR Pass. Taking into account the other travelling to/from airports and around Tokyo that you plan to do, a Rail Pass would definitely save you money.
